Marco Guillermaz

I'm a Fractional Product Manager, AI Product Builder and automation consultant based in Milan. I work with founders, startups and scaleups to make better-informed product decisions, bring AI-assisted development into day-to-day work and reduce manual work through reliable automations that are easy to monitor. The fractional model keeps my contribution flexible: I work on product strategy and, when needed, design and build the solution myself.


How I got here

I didn't start in product. I started in Software Quality Assurance, designing and automating full-stack test suites for companies including HP, Fastweb and Facile.it. It was the best way to learn where and why things break, and to stop treating "it works on my machine" as proof that software works. That experience taught me to look at software from the perspective of the people who actually use it and set me on the path to product management.

That instinct stayed with me as I moved into product. At Facile.it, I went from QA to the company's first Product Manager, and since then I have measured my work by customer outcomes, not the number of features released. The method has stayed the same: I define the problem space first, examine the why from different angles, validate hypotheses against data and through direct conversations with the people who actually use the product, then build only what that validation supports. The team, though, stays at the center of my system. I work alongside people to create shared processes and structures, challenge assumptions and develop a product mindset. The goal is a team that can keep growing the product without me.

Today, this approach also includes AI-assisted development: I bring it into the team's day-to-day work with guardrails, review and shared governance, so the process and its decisions remain reviewable and under control. As an AI Product Builder, I design and build software myself, as I did with Staff Manager. Mistakes in my first projects led me to create Tierward, an open-source framework that adds a governed harness to AI coding and uses phases and mechanical gates to replicate the functions of a product team. The principle is simple: AI generates, but control stays with you or your team. Value does not come from the number of features released, but from the outcomes produced for the people who use the product and for the business.
